Cross-border cold chain procurement: a buyer's checklist

Incoterms, customs, refrigerant regulations, currency hedging — the operational details that decide whether a cross-border cold storage project lands on time and on budget.

Sourcing a cold room from Turkey to Nigeria, or a blast freezer from Italy to Saudi Arabia, is now standard practice. But cross-border procurement of refrigeration equipment carries operational details that buyers routinely miss — and each one can add weeks or six-figure costs.

1. Choose the right Incoterm

DAP (Delivered At Place) gives you the cleanest landed cost comparison. EXW saves headline price but transfers all freight, customs and inland transport risk to you. For first-time buyers, DAP is almost always the right call.

2. Check refrigerant import rules early

Many countries restrict HFC imports under the Kigali Amendment. Confirm with your local customs broker whether your chosen refrigerant is permitted, or specify NH3 or CO2 from the start to avoid re-engineering at the port.

3. Pre-clear electrical compliance

Voltage, frequency and plug standards vary. Specify 380V/50Hz or 480V/60Hz on the PO, and confirm the OEM's panels carry the certifications your local inspector requires (CE, UL, SASO, NOM).

4. Lock currency exposure

A 12-month delivery window on a EUR-denominated PO with USD revenue is a real risk. Forward contracts or a milestone-based payment in your operating currency take this off the table.

5. Plan commissioning and training

The OEM's commissioning team needs visas, accommodation and a clear scope. Build a 2–4 week commissioning window into the schedule and budget USD 15,000–40,000 for travel and per-diems.

6. Stock critical spares from day one

Compressors, expansion valves, controllers and door gaskets should land with the equipment, not be ordered after the first failure. The OEM will quote a recommended spares kit on request.
